What a customer success software ninety day plan means for retention teams
A ninety day plan for customer success software means staged data work, named owners and review gates. Here is what to fix in weeks one to twelve.
What to take away
- A ninety day plan turns the customer success software setup into staged data work, a focused pilot and a decision gate; resolve data-sharing permissions before automating customer-facing workflows.
- Days 1 to 30 build a defensible record of accounts, entitlements and contacts.
- Days 31 to 60 prove one workflow on one customer segment, with a named owner for every queue.
- Days 61 to 90 turn pilot evidence into a renewal, expansion or licence decision.
- The Customer Success Software Strategy and Planning Guide explains how to set objectives your ninety day plan can measure.
What should the first thirty days deliver?
A platform is only as reliable as the records behind it, so the opening month is about mapping data rather than configuring screens.
Day 30 data deliverables
- Map account, contact, entitlement, usage sources
- Name owner for each field
- Document data-sharing under ICO guidance
- Pick pilot segment with highest cost
- Set weekly review to close gaps
- Hold data dictionary, gap list, pilot segment
Write down every place an account, a contact, an entitlement date and a usage signal currently lives. Then ask who owns each field and what breaks when it is wrong.
Customer data rarely stays in one system. Map the actual sources—for example Salesforce or HubSpot for CRM, Stripe or Chargebee for billing, and Zendesk or Intercom for support—and check whether the chosen platform has a supported connector or needs a controlled import. For each sharing arrangement, record controller and processor roles, purpose, data categories, recipients, retention, security and each controller’s lawful basis under Article 6 of the UK GDPR; where special-category data is processed, identify an Article 9 condition too. The ICO's Data Sharing Code of Practice sets out what to document and what customers need to be told.
Pick the segment where poor records cost you most, such as accounts facing renewal or those with the longest onboarding queue. Name the person who can approve changes to each source system, and set a weekly review to close gaps while they are cheap to fix.
Use the first month as four weekly milestones: week one, inventory account, contact, entitlement and usage sources and name their owners; week two, reconcile field definitions and permissions; week three, log data gaps and validate the pilot segment with source-system owners; week four, approve the data dictionary, gap list and segment for the pilot.
By day 30 you should hold a data dictionary, a written list of gaps and a single pilot segment. Anything less will stall the build in month two.
How do you sequence days 31 to 60?
Pick one segment and one outcome. A pilot that measures onboarding completion or time to first value teaches you more than a dashboard covering every account you hold.
Examples of customer success platforms to assess include Gainsight, ChurnZero, Planhat, Totango and Vitally. Treat these as candidates, not interchangeable products: verify the chosen platform’s capabilities and supported connections against your workflow and systems.
Days 31 to 60 pilot sequence
- Pick one segment and one outcome
- Configure tasks with owner and due date
- Agree weekly review to read results
- Define proof before build starts
- Use checklist template with real names
Configure the chosen platform’s equivalent of an account health score, onboarding lifecycle journey, playbook and success plan; include a renewal or forecast workflow if it supports the pilot outcome. Set each task an owner and due date, and agree the weekly review that will read the results.
Agree before the build starts what will count as proof. A higher onboarding completion rate, a shorter time to first value or fewer escalations all work as evidence; a general sense that things improved does not.
For the four weeks in this pilot phase, week five sets the segment, outcome and baseline; week six configures the selected workflow and its health score or playbook; week seven runs the pilot and checks task ownership; week eight reviews the agreed metrics and prepares the day 60 continue, change or stop decision.
If your team works better from a weekly checklist than a specification, the Customer Success Software Planning Template gives you a lighter structure to fill in with real names and dates.
What should days 61 to 90 prove?
The final month is a decision window, not a clean-up phase. Take the pilot numbers to whoever holds the renewal or expansion budget and ask for a yes, a no or a change of scope.
Days 61 to 90 decision window
- Day 61Take pilot numbers to budget holder
- Day 70Ask yes, no or scope change
- Day 80Set licence decision beside commercial one
- Day 90Write one-page decision request
- AfterNote what second segment would need
Where the pilot triggers promotional retention or win-back messages, those marketing communications must comply with the CAP Code. The ASA's AdviceOnline library for marketers covers the claims rules for retention and win-back messages.
Set the licence decision beside the pilot decision. Check that the proposed user and account scope, modules, integrations, support and contract terms fit the workflow, and that data export and exit arrangements are clear; approve, narrow or defer the rollout on that evidence.
Write the decision request as one page: what the pilot showed, which workflows and modules it used, and what the next stage would need. Put the evidence beside the proposed licence scope so reviewers can judge whether expansion is justified.
If the pilot worked, write down what would have to be true for a second customer segment to behave the same way. That note becomes the opening page of your next ninety days.
Which route fits your situation?
The right shape depends on what you already have. Find the row that matches your starting point. More than one row can apply, so start with the constraint that would stop the pilot closing on time.
Choose
- Messy account data and a small team
- Four weeks of data cleanup before any workflow build
- Regulated sector with consent conditions
- A documented data-sharing map before integration
- Pilot already showing retention movement
- Extending the same workflow to a second segment
- Renewal decision due inside ninety days
- One narrow use case tied to that renewal
- Budget approved for a single year
- A staged licence with a review gate
Avoid
- Messy account data and a small team
- Buying more seats to fix a records problem
- Regulated sector with consent conditions
- Copying contact data between tools on trust
- Pilot already showing retention movement
- Rebuilding the whole programme in one release
- Renewal decision due inside ninety days
- A platform-wide rollout with no decision date
- Budget approved for a single year
- A multi-year commitment signed before the pilot ends
Common questions
How long should a customer success software ninety day plan be?
Ninety days is a planning horizon, not a contract length. Keep it to one page per month with a single decision at each gate.
What has to be true before you buy?
Before you buy, identify the controller and processor roles and the lawful basis for each personal-data processing purpose under Article 6 of the UK GDPR; where special-category data is involved, also identify the Article 9 condition. Document the sharing, access controls and retention in line with the UK data-protection guidance, and assign an owner to each integration. Without those controls and one measurable pilot outcome, the licence buys activity rather than proof.
Which metrics belong in the plan?
Choose no more than three, such as onboarding completion, time to first value, and renewal or expansion movement in the pilot segment. More than three dilutes the review.
Who should own the plan?
A customer success lead should own the result, with a named operations or data owner for each integration. Executive sponsorship matters most at the day 60 gate.
